Gap Selling Explained: The Sales Framework That Sells the Distance

Somya Shekhar Jain

Gap selling is a sales methodology built on one idea: people buy the distance between where they are and where they want to be. The framework was developed by Keenan, who laid it out in his 2018 book Gap Selling, and it has become one of the most practical structures for discovery and qualification calls.

Most reps sell the product. Gap selling sells the problem. If a buyer cannot articulate the gap between their current state and their future state, there is nothing to sell against, and the deal stalls in "let me think about it."

What is gap selling?

Gap selling defines every deal in terms of three states. The current state is how the buyer operates today, including the pain that creates. The future state is where they want to get to. The gap is the measurable distance between the two, and that distance is the value of solving the problem.

Your product only matters as the bridge across that gap. HubSpot's guide to gap selling (updated January 2025) makes the same point: until the buyer agrees the gap exists and matters, feature talk is premature.

Why gap selling works on live calls

Discovery frameworks like BANT and MEDDIC tell you whether a deal qualifies. Gap selling tells you why the buyer should care enough to move. It pairs naturally with structured discovery, as we covered in our SPICED framework explainer, because SPICED's Situation and Impact questions are really gap questions in disguise.

The framework forces quantification. "Our follow-up is slow" becomes "we lose about 20 percent of inbound leads because first response takes a day." The second version has a gap you can price.

How to run gap selling on a real call

  1. Map the current state. Ask how the process works today, what it costs in time, money, or lost deals, and who feels the pain.

  2. Define the future state. Ask what good looks like in numbers: response time, win rate, ramp time, hours back per week.

  3. Size the gap together. The buyer should say the number out loud, not hear it from you.

  4. Only then present your product as the bridge, with proof tied to the gap metrics they named.

A real-time AI sales copilot helps at step 1 and 3 in particular. Hintro's Boxy lets reps pin gap-selling prompts to the live call through Boxy Controls, so a rep can hit "Ask a good question" when the current state is still vague instead of realizing it in the post-call review. Reps also load their discovery playbooks into the Knowledge Base, which feeds the live answers with their own qualifying language.

Common gap selling mistakes

Pitching before the gap is agreed. Accepting a vague future state like "we want to grow." Quoting your own estimate of the gap instead of the buyer's. And treating gap selling as a one-call event, when the gap needs reconfirming at every stage, which is why it shows up in how deals stall.

FAQ

Is gap selling a qualification framework?

Not exactly. It is a discovery and value framework. You still need a qualification structure like BANT or MEDDIC alongside it.

Who created gap selling?

Keenan, CEO of A Sales Growth Company, in the book Gap Selling published in 2018.

Does gap selling work for inbound calls?

Yes. Inbound buyers arrive with a problem in mind; your job is still to size it before you pitch.

How is gap selling different from SPICED?

SPICED is a discovery question sequence. Gap selling is the underlying logic those questions serve. Many teams run both.

Can AI help with gap selling?

It can prompt the next gap question live and log the numbers the buyer names, so the gap survives into the proposal. Hintro does this through Boxy, its in-call assistant.

Gap selling is simple to describe and hard to run consistently under pressure. The reps who do it well keep one rule: no gap, no pitch.
